A lean default
One production region. Managed Postgres. Object storage. A CI pipeline that deploys on merge. Preview apps for pull requests. Observability that pages a person, not a Slack channel nobody reads. That is enough for most Series A products.
What to postpone
Multi-region failover, Kubernetes-for-its-own-sake, and a second cloud “for optionality.” Add those when you have a compliance letter or a traffic pattern that proves the single region is the risk. Until then, they are cost and cognitive load.
